Bullet Quantification 101: Turning 'Improved Efficiency' into Real Numbers

Every guide says "quantify your impact." Almost none teach how. Rule: no "improved" or "responsible for." Every bullet ends with a number.

Bad: "Improved team efficiency through workflow redesign."
Good: "Cut ticket-handling time 42 to 11 min (-74%) across 6 agents by redesigning Zendesk triage macros."

Second lands in a 7-second scan: metric + delta + mechanism.

The 3-Step Method

1. What number? (PMTVQ 5 axes)
- People: users, teammates, mentees, stakeholders
- Money: budget, revenue, cost saved
- Time: cycle time, response time
- Volume: tickets, transactions, features
- Quality: NPS, defect rate, retention

2. Before to after. A pair beats a single point.

3. Ratio + absolute. Ratio (-74%, 3x) shows magnitude; absolute ($320K) shows scale.

Applied: "Responsible for onboarding" → "Cut onboarding 11 to 4 days (-64%), lifted completion 62% to 84% across 2,800 users, by redesigning the setup wizard around three drop-off points." X-Y-Z: Accomplished [X], measured by [Y], by doing [Z].

Five Sources of Hidden Numbers

1. Slack/Teams: search history for "KPI," "shipped."
2. Calendar: recurring 1:1s = 52 mentoring convos/yr.
3. Sent email: recurring reports carry your numbers.
4. Product dashboards (GA, Amplitude). NDA: mask as ratios. "DAU 400K to 1.2M" → "DAU ~3x over 8 months."
5. Self-review / OKR / performance docs: the richest vein.

30 min per role usually surfaces 3-8.

Defensible Estimates

When the exact figure is gone, label it. Use ~ OR "approximately," not both. Defend the method in 3 sentences: "Estimated ~30% incident-load reduction, H2 vs H1 2024 on-call volume." Interviewers punish confident-wrong round numbers. Labeled estimates pass. Never fabricate.
